RACI Matrix Tool
Give every decision exactly one accountable owner, and settle who is asked and who is told. The tool flags two owners, no owner, crowded rows and owners who can't say no.
This tool also runs as a stage in a playbook, which takes you through several tools in order:
- Delegate as your team grows Stage 3 of 6: who decides what? Start at stage 1
Not following the playbook?
Only need to settle who decides what on one project? The playbook can start here: name the people and the decisions below.
The people
The decisions
The calls that get made again and again, such as "Estimates under EUR 20k" or "Scope changes mid-project". Start with the ones that stall.
Your notes never leave your browser
Decisions, names and letters stay on your computer and in your progress file. To write the diagnosis, only counts and positions are sent to our server. How it works
Give each decision its letters
Every decision gets exactly one A.
- Not sure who is A? Ask whose judgment is questioned if it goes wrong. That person is A.
- C only if their view changes the outcome. If it doesn't, they are I.
- Where the A also does the work, give them just A.

Save your progress
Download your progress file to continue from this point any time, on any computer: choose it under "Coming back?" at the start of the tool. Each new file includes everything so far, including the earlier stages when they are connected, so keep the latest one. Your work stays in this browser only until you close it.

About the tool
Why it exists
One owner for every decision
A RACI matrix lists each decision down the side and each person across the top, with one of four letters in each cell: Responsible, Accountable, Consulted, Informed. Every decision gets exactly one A.
This tool works on its own, and as stage 3 of our playbook for delegating as your team grows, where the decisions come from the delegation matrix in stage 2. For the method, see our guide to the RACI matrix.
The method
How the tool works
Read it row by row. Two A’s in one row means two people each think the other has decided, so the decision sits. No A means nobody answers for it. Three or more C’s means so many people must approve that it slows everything down.
The veto test. For each row, the tool asks whether the A can stop or change the work. An A who can’t say no is senior and copied in, not accountable.
In the playbook. The decisions start from the tasks stage 2 handed over or kept, and "Suggest letters from stage 2" fills empty rows from the new owner and the authority stage 2 gave them. The tool flags a row where you kept the A on work you handed over.
What leaves your computer. Decisions, names and letters stay in your browser and your progress file. To write the diagnosis, the page sends our server only counts and positions, and the server keeps nothing.
